A listed company VDA6.3 coaching enhancement

BACKGROUND

A listed company had a major quality problem in series  supply, which affected the customer's delivery and was “controlled shipment” by the customer. After the customer audit, it was found that there was a big gap between the company and the VDA 6.3 requirements, and the company lacked self-improvement capabilities and methods, and was in urgent need of coaching from an external organization. In order to solve this problem, the company decided to introduce an external professional organization, VDA QMC China, to provide coaching to improve the quality management level.

 

Coaching idea

During the coaching process, VDA QMC China and the client set up separate teams, and the QMC, from a professional point of view, followed the idea of “D-M-A-I-C”, and implemented a comprehensive and systematic coaching through gap audits, systematic analysis, professional improvement, authoritative training, and final review on the premise of identifying the needs and defining the scope.

Coaching Highlights

  • Carry out the combination of “adequate preparation before coaching + professional empowerment during coaching + consolidation after coaching” to ensure the quality and effect of coaching.

  • It is better to teach them how to fish than only give them fish, not only from the professional level to teach “What”, but also from the practical level to guide “How”.

 

Mentoring Achievements

After nine months, with the joint efforts of both parties, the client finally withdrew from the “controlled shipment” process. In addition, the following goals were achieved:

  • VDA 6.3-2023 P2-P7 process audits were upgraded from the initial C grade to B grade.

  • Achievement of 144 topics in 10 modules and 46 sub-modules, including project management, advancedquality planning, production process and product approval, PFMEA, control plan , change management, non-conformity management, problem solving capability, and other important contents.

  • The overall competence of the team personnel was improved, covering 10 departments of the company nearly 400 people gained different degrees of learning and understanding of VDA 6.3 requirements and German automotive requirements.
